How to Reclaim the 40%

You're not reloading an entirely new operating environment every 20 minutes.
Build hard walls around deep work windows. No checking messages. No quick questions. No multitab browsing. Treat these blocks like a meeting you can't cancel.
Name your transitions. Before you shift from one type of work to another, take 90 seconds to write a quick note about where you left off and what the next step is. This creates a clean stopping point, reduces attention residue, and makes it dramatically easier to re-enter the task later without burning mental fuel to reconstruct your context.
Audit your interruption sources. Spend one day tracking every time you switch tasks involuntarily — note what triggered it. You'll almost certainly find two or three recurring culprits responsible for the majority of your fragmentation. Fix the system, not just the symptom.
Shrink your availability windows. You don't need to be reachable every minute. Checking email twice a day instead of leaving it open is not antisocial — it's professional. Communicating your response windows to colleagues sets expectations and, often, earns more respect than constant availability does.
The Real Cost Isn't Time — It's Capability
Here's what doesn't show up in the productivity research but probably matters more in the long run.
Constant context switching doesn't just waste time. Over months and years, it degrades your capacity for deep, sustained thinking. Your ability to hold a complex problem in your head long enough to actually solve it — to follow a thread of reasoning all the way to its conclusion — is a cognitive muscle. And like any muscle, it atrophies when you stop using it.
The people who consistently produce remarkable work, build things that matter, think in ways that surprise you — they're not smarter. They're just more protective of their focus. They've refused to pay the distraction tax, and they've invested those recovered hours into the kind of thinking most of us never quite get to.
You can't move faster by doing more things at once. You move faster by doing fewer things with your full attention.
